GTM Metrics That Matter: 8 KPIs Every B2B Founder Should Track

CAC, LTV, payback period, magic number, net revenue retention — the 8 metrics that tell you if your GTM engine is working.

1. CAC (Customer Acquisition Cost)

Total sales + marketing spend ÷ new customers acquired.

Why it matters: If CAC exceeds LTV, you’re losing money on every customer.

Benchmark: CAC should be less than 1/3 of first-year LTV for healthy unit economics.

2. LTV (Customer Lifetime Value)

Average revenue per customer × average customer lifespan.

Why it matters: LTV:CAC ratio tells you if your GTM is efficient.

Benchmark: 3:1 LTV:CAC is healthy. Below 2:1 means you need to fix retention or pricing.

3. Payback Period

CAC ÷ monthly revenue per customer.

Why it matters: How long to recover customer acquisition cost. Shorter = less capital needed.

Benchmark: less than 12 months for SaaS. less than 6 months for SMB.

4. Net Revenue Retention (NRR)

(Starting MRR + expansion - churn) ÷ starting MRR.

Why it matters: NRR over 100% means existing customers are growing. This compounds.

Benchmark: 120%+ for top-quartile SaaS. Below 100% means you’re leaking.

5. Gross Margin

(Revenue - COGS) ÷ Revenue.

Why it matters: Low margins mean you can’t afford CAC.

Benchmark: 70%+ for SaaS. Below 50% makes unit economics hard.

6. Magic Number

(Gross Profit Q - Gross Profit Q-1) × 4 ÷ Sales & Marketing Spend Q-1.

Why it matters: Measures GTM efficiency quarter over quarter. Above 1.0 means you’re generating more than you spend.

Benchmark: 0.75+ is good, 1.0+ is great.

7. Sales Cycle Length

Days from first touch to closed-won.

Why it matters: Longer cycles burn more cash, need more pipeline.

Benchmark: less than 30 days for SMB, less than 60 for mid-market, less than 90 for enterprise.

8. Lead-to-Customer Conversion Rate

Customers ÷ leads × 100.

Why it matters: Low conversion means you’re targeting wrong prospects or your pitch is weak.

Benchmark: 2-5% for outbound, 5-10% for inbound, 10-20% for referrals.
